A win-back flow targets lapsed customers, people who bought once and stopped. There’s a different, less-discussed group that almost never gets a dedicated flow of its own: subscribers who never bought at all and are about to be suppressed entirely.
Most retention strategy focuses on customers, people who’ve already given the brand money. Subscribers who never converted get treated as a lost cause by default, folded into general sunset logic without ever getting a distinct, last real attempt tailored to their actual situation, someone who was interested enough to subscribe but never found a reason to buy.
Here’s what makes this group different from lapsed customers. A lapsed customer already trusts the brand enough to have completed a purchase once. A never-purchased subscriber is still an open question, something kept them from buying the first time, and a generic “we miss you” message built for former customers doesn’t address that different starting point at all.
This flow works better with a different approach than discount-first. Address the most common reasons someone subscribes but never buys: price uncertainty, product fit questions, or simply losing track of the brand in a crowded inbox. A direct, curious message, “what would make this the right time to try us?”, more conversational than transactional, tends to perform better here than a straightforward incentive.

Right before a subscriber would otherwise hit your sunset flow’s suppression logic, a final, distinct attempt for people with real tenure on your list who never converted, rather than lumping them in with lapsed customers or letting them fall into general suppression without any tailored attempt first.
Every subscriber in this group already opted in once, meaning acquisition cost is already spent. A dedicated, well-targeted attempt to finally convert them, before they’re suppressed and effectively lost for good, is one of the few flows most brands leave completely unbuilt, despite it working with an audience that costs nothing further to reach.
