A segment built correctly a year or two ago can be quietly wrong today, not because anything broke, but because the brand’s actual customer base moved on and the segment logic never did.
Take a “VIP customers” segment built around a specific spend threshold or purchase frequency that made sense when the brand was smaller. As average order value, product mix, or customer behavior shifts over time, that same fixed threshold can start pulling in an entirely different, less relevant group, or excluding genuinely high-value customers who simply don’t match the original definition anymore.
Say a VIP segment is anyone who’s spent over $200 lifetime, and average order value has grown a lot since that segment was built. A large share of genuinely new, high-value customers may never cross that original threshold the way earlier customers did, quietly excluding exactly the people the segment was supposed to identify.
Here’s where it becomes a real problem. Flows built on outdated segment logic send the wrong message to the wrong people. A win-back flow meant for lapsed high-value customers might be firing for people who were never actually high-value, or missing the ones who are. A segment meant to exclude recent purchasers might use a time window that no longer matches how often your actual customers buy.
Pick your three or four most important segments, VIP customers, lapsed customers, engaged non-buyers, and check when the underlying logic was last reviewed, not when the segment was created. Past 6-12 months, or if your business has changed meaningfully in that window, new products, different price points, a shift in acquisition channels, the logic is worth revisiting even if nothing about the segment looks obviously broken.
Segments are the foundation everything else gets built on, flows, campaigns, personalization all lean on that logic being accurate. A subtle mismatch doesn’t throw an error or fail visibly. It just quietly reduces relevance across everything sent to that segment, one email at a time, until someone finally checks the logic underneath it.
