Step 1: Audit your automated flows
Open your Klaviyo Flows dashboard. A complete program has at minimum: a five-email welcome series, a three-email abandoned cart sequence where Email 1 does not lead with a discount, a post-purchase sequence of at least five emails starting the day of purchase, and a browse abandonment flow. For each flow that exists, check the revenue per recipient over the last 90 days. Red flags: any flow missing entirely, a welcome series with one email, a post-purchase sequence that is just the Shopify order confirmation.
Step 2: Audit your segmentation
Open your Klaviyo Segments dashboard. Are you sending different content to meaningfully different groups, or does every campaign go to everyone? A properly segmented program has at minimum five segments in active use: recent buyers (last 30 days), loyal customers who have not purchased recently, at-risk customers (one purchase, 90 to 180 days ago), never-purchased subscribers, and unengaged subscribers (no opens in 90 or more days). Red flags: no active segments, no suppression of unengaged subscribers, campaigns consistently sent to the full list.
Step 3: Audit your deliverability
Go to postmaster.google.com and verify your sending domain. Your spam rate should be below 0.1 percent. Domain reputation should show as High. If your Gmail open rates are more than 10 percentage points below your overall rate in Klaviyo’s analytics, Gmail is filtering your emails for a meaningful percentage of subscribers. The most common cause: a large segment of unengaged subscribers that has never been suppressed.
Step 4: Calculate revenue per email
Pull your last ten campaigns. For each, find attributed revenue in Klaviyo Analytics and divide by emails sent.
- Below $0.08 per email: Something fundamental is broken.
- $0.08 to $0.15: Average — significant optimization opportunities exist.
- $0.20 to $0.35: Above average — segmentation is working.
- $0.40 to $0.60: Strong program.
- Above $0.60: Excellent — sophisticated segmentation and full automation in use.
Look at the variance across your ten campaigns. If one generated $0.45 and three generated $0.08, ask what was different about the high performer. Who received it? What was the offer? Those questions, asked systematically, are your optimization roadmap.
What to fix first
Priority order: welcome series first — it affects every new subscriber from the moment they join. Abandoned cart second — highest immediate revenue impact. Post-purchase third — drives repeat purchases from people who already trust you. Address deliverability before anything else if it is a problem. Build segmentation, then optimize campaigns for each segment.
