The single highest-leverage change in Klaviyo email segmentation strategy for DTC brands is moving away from broadcasting to your full list. A client comes in frustrated: 12,000 email subscribers, every campaign goes to the full list, revenue is flat or declining. The fix is almost always the same: segment, then send the right message to the right people.
The broadcast fallacy
Broadcast email is not just inefficient. It is actively counterproductive. It sends people emails irrelevant to their situation. Irrelevant emails train people to ignore you. The loyal customer who spent $2,000 with you over three years receives the same new-subscriber energy as someone who just signed up. The first-time buyer from six months ago gets the same promotional campaign as someone who bought yesterday. The relationship that should have deepened never deepens.
The five segments to build first
Segment 1: Recent Buyers — Last 30 Days
Your hottest buyers. They have proven they buy from you. They are more likely to buy again right now than at any other point in their customer lifetime. Send them post-purchase sequences that deepen the relationship, content that makes them feel like insiders, and product recommendations specific to what they just bought.
Segment 2: Loyal But Drifted — Multiple Purchases, Not Recent
These people already like you — proven by their purchase history. You do not need to reintroduce yourself. You need a specific enough reason to return that cuts through whatever else is competing for their attention. Send them new arrivals curated to their purchase history and a returning customer offer that feels genuinely exclusive.
Segment 3: At-Risk — One Purchase, 90 to 180 Days Ago
The window is closing. They tried you once. Something did not generate a second purchase. But they have not decided you are not for them. Send them social proof from customers who came back for a second purchase, and content that acknowledges the gap directly.
Segment 4: Never Purchased — Subscribers Only
Your future customers. They are still on the list because something is keeping them there. But they have not converted. Promotions do not fix this — they do not yet believe the product is worth spending money on. Proof does. Education does. Low-friction first-purchase offers do.
Segment 5: Unengaged — No Opens in 90+ Days
Ghost subscribers. Every email sent to someone who never opens signals to inbox providers that your emails are not wanted — degrading deliverability for everyone. Run a two to three-email re-engagement sequence. Suppress anyone who does not engage. A clean list outperforms a big list in every metric that matters.

What segmentation actually produces
After building these five segments and routing campaigns accordingly: email revenue typically increases 30 to 40 percent in 60 days — not from sending more emails or better design, but from sending the right email to the right people. Unsubscribe rates also drop, because relevant emails do not feel like unwanted intrusion.
